You might also have too little charcoal, so add more to the charcoal tray. Also, avoid opening the lid too frequently, as this drops the temperature and extends cooking times; allow food to cook with the lid closed.

      If you notice what appears to be paint peeling inside the lid of your Napoleon Grill, this is not a defect. The finish on the lid is porcelain and won't peel. The peeling is likely hardened grease that has dried into paint-like shards. Regular cleaning will prevent this. See cleaning instructions for more information.
